How to Calculate the Real Cost of Manual Processes
Most businesses don't know what their busywork actually costs. Here's how to find out in 20 minutes.
Every business has busywork. Data entry, order processing, invoice chasing, report building, status updates — the tasks everyone complains about and nobody budgets for. They’re not in your P&L as a line item, so they feel free. They are not.
Here’s the uncomfortable math: if you can’t name what your manual processes cost, you can’t make a rational decision about automating them. The good news is that you can calculate it in about 20 minutes with a piece of paper and four honest estimates.
Step 1: List your repetitive tasks
Walk a typical week and write down every task that is done the same way, more than once a week, by a human. Be specific: “entering orders from the marketplace into the ERP,” not “admin work.” Most SMBs land on four to eight tasks. If you can’t name five, ask your team — they know exactly what eats their week.
Step 2: Estimate hours per week per task
For each task, estimate how many hours your team collectively spends on it per week. Be honest, and round up — people systematically underestimate their own busywork. If eight people each spend an hour a day on something, that’s 40 hours a week, not “a little time here and there.”
Step 3: Multiply by your loaded labor cost
The loaded cost of an employee is their salary plus benefits, taxes, and overhead — for SMB employees, realistically $35–$60 per hour. Don’t use the minimum wage you pay; use what the time actually costs you, including the person’s full burden. The loaded rate is the number that makes automation decisions honest.
Step 4: Multiply by 50 working weeks
Take your weekly hours, multiply by your loaded hourly rate, then multiply by 50 (the working weeks in a year, allowing for holidays and leave). The result is the annual cost of that one task.
A worked example
A 12-person team spending 10 hours/week on data entry at $45/hr loaded cost:
10 hours × $45 × 50 weeks = $23,400/year — and that’s just one task.
Add in the three or four other repetitive tasks on your list and you’ll almost certainly find a five-figure annual cost sitting quietly in your operations. Often six. That’s not overhead — that’s an investment opportunity.
